Northlight was scaling from three products to twelve, and every team kept rebuilding the same buttons, inputs, and tables slightly differently. Aurora set out to be the single source of truth for design and code.

I owned both sides the Figma library and the React implementation so tokens, components, and documentation stayed in lockstep.

Challenge

The hardest part was migration: twelve teams on different release cadences couldn’t stop shipping to adopt a new system.

We introduced Aurora incrementally, component by component, with codemods that rewrote legacy usage automatically.

Process

We audited every live interface, mapped the shared primitives, and defined a token layer for color, type, spacing, and motion.

Components shipped as a versioned package with visual-regression tests, so teams could adopt them without fear of breakage.

Result

Adoption reached ninety percent of surfaces within two quarters, and new features shipped roughly forty percent faster.

Design and engineering finally spoke the same language measured in tokens rather than screenshots.
